Context: A fast-growing operation was beginning to outgrow its warehouse, fulfilment, logistics and systems capability, while live service still had to be maintained. In parallel, relayout work was needed to increase throughput in an active operation.
Challenge: The business needed to expand capacity while current operations continued, with limited room for disruption. It also needed to strengthen labour planning, logistics resilience, systems readiness and future category support.
Role: Served as Project Manager for the live relayout work and played a lead role in the broader operational assessment and action planning across warehouse capacity, fulfilment, labour model, automation review, logistics and WMS readiness.
Outcome: The operation had already expanded from 3,550 to 5,300 pallet locations, planned a further 2,700, introduced a multi-shift ramp-up and targeted throughput improvement from 1,100 to 2,000 boxes/hour while supporting ongoing service.
